Tear off or overlay, and what happens to the deck underneath

A replacement either strips the old covering back to the deck or lays the new one over the top. Overlaying is cheaper and quicker and most codes allow it once, never twice. Tearing off costs more and is the only way anybody finds out what the deck is doing.

The deck is the part worth caring about. Soft or rotten sheathing under an old roof is common, it is invisible until the covering comes off, and it is the single most likely reason a replacement quote grows once work starts.

An overlay also adds weight and traps heat against the old layer, which shortens the life of the new covering. It is the right answer on a sound roof and a tight budget, and the wrong one nearly everywhere else.

The warranty

Two warranties, and the one that matters is the workmanship

Every quote will mention a long manufacturer warranty on the material. That is the easy one, and it is rarely what you need.

Roofs leak because of how they were installed far more often than because the shingles failed. The manufacturer's warranty does not cover that; the roofer's workmanship warranty does, and its length varies from one year to a lifetime between firms bidding the same job.

Ask for it in writing, ask what it excludes, and ask whether it transfers if you sell. A long material warranty behind a one-year workmanship warranty is the weaker of the two offers.

  1. Deck replacement priced per sheet, discovered later

    Ask: “What is the per-sheet rate for deck replacement, and how many sheets are allowed for in the price?”

    Nobody can know how much rotten sheathing is under a roof before it comes off, so quotes carry a per-sheet rate for replacement. The rate is where a reasonable job becomes an expensive one, and it is almost never compared between bidders because it sits in the small print.

  2. The details priced as extras

    Ask: “Is all the flashing being replaced, or reused, and is it in this price?”

    Flashing, drip edge, valley metal, vents and the ridge are where roofs actually leak, and they are also where a low bid gets its number. Reusing old flashing on a new roof is the classic example. Compare the line items rather than the totals.

  1. In-house or subcontracted

    Ask whether the crew doing this specific work is on their payroll. Plenty of companies list a service and hand it straight to somebody else, which is not wrong, but it changes who is answerable when something goes back.

  2. The licence for the parent trade

    Look the number up with the authority that issues it rather than reading the certificate they send you. What a licence covers, and whether one is needed at all, changes by state and province.

  3. Insurance, confirmed with the insurer

    A current certificate sent to you by the insurer, not a photocopy from the company. Ask for liability and, where crews are on site, workers' compensation.

  4. What the quote leaves out

    Removal, disposal, subfloor or substrate work, permits and making good afterwards are where two quotes on the same job separate. Ask for the exclusions in writing next to the inclusions.

  5. Two warranties, not one

    The manufacturer covers the material and the company covers the workmanship. Get the second in writing, with its length, and ask whether it transfers if you sell.

  6. How a change is priced

    Agree before the deposit how anything found on the way is priced and approved. The moment to settle that is while you are still choosing between companies, not on the day somebody lifts a floorboard.
